Any thoughts on why the sub wouldn’t ascend after dropping the weights plus undercarriage ? Water intrusion seems impossible without immediate implosion

I'd bet that was it. I think weight vs. buoyancy calculations could have been wrong. But, water egress through a small pinhole (at extremely high pressure) "could" have allowed enough water in before hull failure to cause them to suffer from permanent "negative buoyancy". The more water that comes in, the faster they sank and the faster the pressure built up.
BTW (Serious question) Does anyone know why pretty much all dives are conducted with no one wearing shoes ? My guess is that they are worried about static discharge in a highly oxygenated environment and a possible fire/explosion. I could be way off base, but I have yet to see anyone talking about it.

Yes, except the CF weakened with each dive. That was the primary criticism of Rush's choice of CF. Turns out, the critics weren't wrong.
It was the first failure though. They were using power to go up and down, when the power failed no more up even after ditching weight. looks like it was near neutral buoyancy after ditching the weight.
Yes, because nowadays that would possibly offend them. It's better to just kill them and avoid the whole awkwardness.

Depends where the water intrusion was - it may not have been leaking into the passenger compartment…. It may have been leaking into the flotation foam, that is notionally a pressure resistant closed cell waterproof foam (syntactic foam is what DSV Alvin uses) but who knows what unproven “innovations” rush made there to go along with his lightweight cf passenger compartment….
